Navien builds condensing tankless water heaters and combi-boilers, and the engineering is good. The dual stainless heat exchangers and the high turndown mean real efficiency and a small wall footprint instead of a 50-gallon tank in the garage. When one of these is installed to spec, it runs clean and it lasts. The catch is in those three words, installed to spec, because Navien punishes a lazy install harder than almost anything else we touch.

We did a Navien KD condensing tankless install in Walnut Creek where the whole job was the details most people skip. The gas line was sized for the unit’s full firing rate, not just bolted onto whatever pipe was already there, because an undersized gas line starves the burner and throws error codes that look like a unit fault when they are really a supply fault. The venting was run in the right material with the correct termination clearances. The condensate drain was sloped and routed so it actually drains, with neutralization in mind, because condensing units make acidic condensate and a drain that backs up is a future failure you built in on day one. That unit is doing exactly what the label promises.

Where I am candid: the most common Navien problems we see are not the unit, they are the DIY-bolted or rushed installs. Ignition lockouts from gas-supply or vent issues, scale on the heat exchanger in our harder water areas, and a fan or flow sensor that fouls when annual service gets skipped. These are condensing appliances, so they need flushing and a real maintenance interval. Parts and boards are available, and the diagnostics are readable once you know the error codes.
