The group-head gasket is a consumable seal, not a permanent machine part. It sits between the group head and portafilter and compresses every time the bar locks in a shot. Heat, pressure, cleaning chemicals, water quality, and shot volume slowly change its shape.
Most commercial machines need a new gasket somewhere between 6 and 12 months, but that broad interval hides the useful detail. A busy bar may need one every 3 months. A moderate-volume shop may be closer to 6 months. A lightly used machine can reach a year. The leak and locking position matter more than the calendar alone.
What the gasket does
The gasket creates the seal between the portafilter basket and the brew head. When the portafilter locks in, the gasket compresses around the rim. A good seal keeps brew water moving through the puck instead of escaping around the collar.
Commercial gaskets are usually rubber or silicone. They age through heat cycles, pump pressure, and contact with cleaning chemicals. A gasket can look intact while becoming hard and losing elasticity. That is why a visual check is useful but not always enough.
The signs of a worn gasket
The clearest sign is water dripping or spraying down the sides of the portafilter during extraction. The handle may feel loose, lock with less resistance, or rotate farther than it used to before it stops. A portafilter that sits noticeably lower in the group is also a clue.
Other signs are indirect. Channeling can appear as an uneven shot or a pale, watery stream to one side even after the grind has been dialed in. Steam or moisture around the group between shots and residue building on the portafilter collar are worth checking. A failing seal can alter pressure distribution enough that the barista thinks the grind changed.
These symptoms are not proof that the gasket is the only problem. A clogged shower screen or dispersion block can change flow and mimic a seal problem. A worn group seat can keep leaking after a new gasket is installed.
Shot volume and replacement intervals

These are planning ranges. Water hardness, detergent, group temperature, and the way staff lock the portafilter all change the wear rate. High-volume shops often replace commercial gaskets every 3 to 6 months. Waiting for a visible leak means the machine is probably already past the ideal preventive interval.
Hard water accelerates the wider group problem. East Bay and South Bay locations without a softener or filter can build scale on the screen, dispersion block, and group seat while the gasket is also aging. Water treatment does not make the gasket last forever, but it reduces the combination of mineral and seal wear.
How a technician checks it
I lock an empty portafilter into the group and run a blank shot. If water appears around the rim, the seal or group seat is involved. Then I remove the portafilter and inspect the gasket for cracking, hardening, deformation, swelling, and a gap where it should sit flush.
Some gaskets are no longer elastic even when the surface looks smooth. Pressing the material and checking where the portafilter handle stops can expose that change. A handle that rotates past the usual position means the gasket has compressed too far or the group seat is worn.
While the gasket is accessible, I inspect the shower screen and dispersion block. A screen packed with coffee oils or scale changes the pressure distribution and can make a good gasket look bad. Replacing the seal without cleaning the screen leaves the bar with the original extraction complaint.
If a new, correctly sized gasket still leaks, the group-head seat may be worn or damaged. That can require resurfacing or group replacement. The correct repair is not another random gasket.
DIY or technician
On a prosumer machine such as a La Marzocco Linea Mini, Rocket, or Breville Dual Boiler, an owner who is comfortable with basic disassembly can often replace the gasket with a flathead screwdriver or group tool, the exact replacement part, and about 20 minutes. The main risks are using the wrong size, damaging the screen, or over-tightening the retaining screw.
Commercial equipment is a different decision. A multi-group La Marzocco Linea Classic or Nuova Simonelli Aurelia may be pulling 300 shots a day. A gasket that is slightly crooked can leak again within a week. A damaged screen or group seat can turn a small maintenance job into a production fault.
If the machine has active manufacturer coverage, follow its service terms before DIY work. On a commercial machine, having the technician inspect the rest of the group at the same time is usually the better use of the downtime. The gasket replacement itself may take less than an hour, but the inspection prevents a repeat call.

When to call
Call when the leak comes from inside the machine, the group body, or a fitting rather than the portafilter junction. Call when pressure drops with the leak, when a new gasket does not solve the problem, or when the group seat looks damaged. Those symptoms point beyond a consumable seal.
Also call before a busy shift if the gasket is spraying hot water. A small leak can expand as the seal tears, and hot water around the group is a burn risk. A short preventive replacement is easier to schedule than a group that fails in the middle of service.
